Five masks, five guardians, two ways to the treasure: talk your way past him, or sneak up while he sleeps.
Keep the mouse still for 5 s and the guardian falls asleep. Then creep up to the key slowly: a fast move wakes him.
The Bureaucrat sample comes straight from the concept. The other masks’ replies are illustrative: in the game, Claude writes them from the mask’s persona.
The room is silent. The guardian in the old knight’s mask has closed his eyes (the displays have gone dark) and is snoring. A printed key hangs on the hook. A player creeps closer and freezes; the radar catches the movement and the guardian mumbles: “Mm… who’s… no, nothing.” She waits ten seconds, reaches out, lifts the key off the hook, and the chest clicks open.
The game master snaps one of five printed masks onto the guardian’s face (magnets). The mask carries an NFC tag with the persona and the difficulty.
Frank the Doorman, Grandma with the Cat, the Knight, the Bureaucrat, the Sphinx. The leaderboard begs for a new record, and players swap tricks. The stealth path is a movement game that even the kids who don’t feel like talking can play.
Bargaining with a character who understands free-form speech and stays in persona, plus a post-mortem that spots the tactics in the transcript. AI safety as a hands-on lesson: you see for yourself why you never give the model the key.

Speaks as the mask’s persona and writes the transcript post-mortem. Knows the password only at levels 1–3. Has no tool for the lock.
Opens the lock: the right password on the keypad, or the key lifted while the guardian is “asleep”. Code, not the model, decides when he falls asleep, based on the radar and the noise level.
Fail-safe magnet plus a mechanical emergency release underneath, and a damped lid. Moderation on the output (the guardian never insults anyone) and on the input. Offline, the whole stealth path still works, and the password can come from a printed cipher.
First playable prototype: chest + keypad + stealth (radar, no AI).
Full version: masks, personas, post-mortem, leaderboard.
The masks make it replayable, the radar stealth mechanic adds a game with no talking at all, and the post-mortem turns a win into a lesson.
